Gartner's newest prediction should stop a boardroom cold: more than 70% of mainframe exit projects started in 2026 will fail to deliver their promised benefits — not because the mainframe won, but because leaders overestimated what generative AI can do to a forty-year-old codebase. I've watched this pitch land in real boardrooms.
The magic-tool trap
The pitch is seductive: feed the COBOL to a model, get clean modern code back, retire the big iron. In their paper Too Big to Fail, Gartner's analysts describe a widening gap between the vendor demo and reality — the 'marketing promise' of generative AI versus its actual capability in code transformation. GenAI is genuinely good at finding and describing technical debt. It is weak at converting it, because syntax was never the hard part. The hard part is four decades of undocumented business rules, batch-job dependencies, and edge cases that live in the heads of people who've retired, not in the code.
Why it keeps failing
The post-mortems look identical. The board approved a tool, not a plan: the business case was a vendor's AI demo, not a platform-smart evaluation of which workloads should move, stay, or be re-platformed.
'Falling for seemingly magical solution migration promises... leads to massive technical debt and critical enterprise risk.' — Gartner
It is lift-and-shift in new clothes — moving unchanged logic into a new stack, paying the complexity tax twice, then discovering the 'converted' system is wrong in ways nobody notices until the first reconciliation fails. Gartner expects 75% of mainframe-exit vendors to pivot or vanish by 2030. That is the same bet, seen from the seller's side.
The takeaway
Most of the time the mainframe is not the problem — it is often the most reliable, secure asset you own. Modernize in place, use AI to document what the estate actually does, and exit selectively where the economics genuinely work. If your business case opens with 'the AI will convert it,' you have not done discovery. You've just deferred it to 2 a.m. on reconciliation night.
